Quick answer

How do I set up a quality management system from scratch?

Agree your scope and the cost of poor quality, map your business as processes with owners, write a short policy with measurable objectives, control documents, start a nonconformance and corrective action routine, then bring suppliers, calibration, complaints, KPIs, internal audits and management review into one loop. The Quality Management Starter System from Bodhih Training gives you a file for each step.

Sound familiar?

You already feel the problem. Here is what it is costing you.

A customer wants a certificate by next year

The letter arrives, someone is named quality manager, and nobody knows what a working system looks like. The temptation is to buy a 60-page manual that describes another company.

Paper for the auditor

Generic procedures that nobody on the floor recognises, forms nobody fills in, and records written the night before the audit. The gap between the binder and the floor is where the first audit finding lands.

The same problem keeps coming back

Parts get re-machined and shipped, the customer gets a credit note, and three months later it happens again. Containment and correction are happening; corrective action is not.

Nobody knows what poor quality costs

Scrap, rework, sorting at the customer and expediting are spread across five budgets. Without one number, quality stays a cost centre and the managing director stays polite but absent.

Instruments, suppliers and documents drift

A micrometer that was dropped and adjusted by hand, a single-source supplier nobody has evaluated, three versions of a set-up sheet at one machine. Each is small until it reaches a customer.

AI tools without rules

People are already drafting procedures and analysing complaints with AI tools. Without a review rule and a data rule, root causes and customer drawings end up where they should not.

Now imagine this

Picture the next few weeks with the kit open beside you.

Picture the first Monday. Instead of opening a downloaded manual, you open the Settings sheet and type your company, your scope sentence and four targets. By lunchtime the Cost of Poor Quality Calculator has turned scrap, rework and returns into one annual figure, and the managing director has asked for the first management review date.

Now it is week five. As you announce the stop-and-tag rule with the script from the library, a red tag appears on the first doubtful batch within a day. The NCR and CAPA Log counts days open, the root cause card tells you whether to reach for five whys or a fishbone, and the first corrective action has a problem statement in numbers.

Imagine week ten. You follow one batch through the process with the audit checklist, write the evidence by document and record, and agree the facts at the closing meeting. The findings drop onto the Audit Findings sheet, the Dashboard shows three months of first pass yield and on-time delivery, and the management review pack builds itself from the workbook.

And then the certification enquiry. Whether you send it this quarter or after another three months of records, you send it with a process map, a signed policy, a live calibration register, closed corrective actions and a review record that shows decisions. Open the Start Here map and the first hour is already planned.

Outcomes

When you have worked through it, you will be able to…

Every outcome is practised with a worked example and a tool, not just described.

  • Agree a scope sentence and put a cost of poor quality figure in front of your managing director in the first week
  • Map your business as processes with named owners and one measure each, using a one-page definition sheet
  • Write a short quality policy, measurable objectives and a roles page that people can explain in their own words
  • Control documents and records with one master list, a numbering scheme and review dates the workbook tracks
  • Run nonconformances to verified corrective action with a numeric problem statement, a chosen root cause tool and an effectiveness check
  • Approve, inspect and score suppliers in proportion to their risk, and keep every measuring instrument on a calibration register
  • Track four monthly KPIs, plan and run internal audits and chair a management review that produces decisions
  • Compare certification bodies on the same basis and prepare for stage 1 and stage 2 with three to six months of records
Measure it

Know your starting point. Prove your progress.

People who measure before and after improve faster and can show it. AssessAll, our sister assessment platform, has AI-graded assessments that pair with this kit. Take one now, work through the kit, then re-take it.

A taste of Chapter 6

Containment stops the bleeding: quarantine, sort, recall. Correction fixes this instance: rework, replace, credit. Corrective action removes the cause so it does not come back. It is common to do the first two and call it the third. The NCR form has a separate box for each, so that "re-machined and shipped" cannot be mistaken for a closed problem. Before any form, a rule: anyone who sees anything doubtful stops, tags it red and tells a supervisor, without penalty. Arcline announced it with the floor script in the message library, painted a hold area by the inspection bench and bought a box of red tags. In the first fortnight the NCR count went from zero to eleven. That is not the system getting worse. That is the system switching on.

Questions buyers ask

The Quality Management Starter System: FAQs

Read the free guideAlready bought? Resend my link

How do I set up a quality management system for a small business?

Start with a scope sentence and the cost of poor quality, then map your processes with owners, write a short policy and objectives, control documents and begin a nonconformance and corrective action routine. Add suppliers, calibration, complaints, KPIs, internal audits and management review over the following weeks. The kit sets this out as a twelve-week plan with a file for each step.

How long does ISO 9001 certification take?

It depends on your size, complexity and starting point. The kit's plan uses twelve weeks to build the system, and many small companies then need three to six months of records, such as audits, a management review and KPIs, before the stage 2 audit. Your certification body will confirm its own timing.

Is the kit written for ISO 9001:2026?

Yes. ISO 9001:2026 was published in September 2026, and the kit follows its ideas, described in plain words, including quality culture, risks and opportunities handled separately and change management. The dated standards sheet covers the edition and transition as at October 2026. The kit does not reproduce the standard's text; buy a copy from ISO or your national standards body.

What is the difference between correction and corrective action?

Correction fixes the problem in front of you, for example reworking or replacing the parts. Corrective action removes the cause so the problem does not return, and it needs a root cause, actions, verification and an effectiveness check. The kit's NCR form keeps containment, correction and corrective action in separate boxes.

Which quality KPIs should a small company track?

Four is enough to start: first pass yield, on-time delivery, cost of poor quality as a share of sales, and complaint rate. The KPI Tracker compares each month against the targets you set on the Settings sheet, and the Dashboard shows the trend for your management review.

Does it work for service, software or clinic businesses?

Yes. The requirements are the same and the examples change: a checklist with photographs instead of a control plan, a definition of done instead of final inspection, a referral-to-discharge process map instead of a machining line. The mistakes card includes a service and software translation table.

Is this a certification or legal advice?

No. The kit is educational: it helps you organise and run a quality system in your own words. Your certification body decides certification, and for legal, regulatory or safety questions check the official source, your national safety regulator, a qualified safety professional and your advisers.

How do I measure my starting point?

AssessAll offers assessments that match this kit: Lean & Continuous Improvement Judgment, Flowcharts & Process Logic, and Audit & Assurance Professional Judgment. Take one before you start and again after the first audit cycle. They are separate products, not included in the kit; links are on the Start Here map.

How do I turn this into a development plan for my process owners?

Use the Training Matrix to record the competence each role needs and where the gaps are, then turn the gaps into a plan. Jobulary shows how a development plan works if you want a structured way to build and track one for yourself or your team.

Can I use AI tools to write the quality manual?

AI tools can help draft definition sheets, shorten procedures, brainstorm a fishbone and summarise an anonymised NCR log. A named person must decide root causes, dispositions, approvals, audit grades and review decisions, and confidential drawings or personal data should not go into tools your company has not approved. The prompt pack has 28 prompts with checks for each.

How much does The Quality Management Starter System cost?

₹1,299 including 18% GST for buyers in India, or $34 for buyers outside India. One-time payment, no subscription, with an automatic invoice.

How do I get the files after paying?

Instantly. Your download page opens the moment payment succeeds, and a permanent download link is emailed to you. Download each file separately or everything in one ZIP.

What software do I need?

Any of the usual tools: Excel or Google Sheets for spreadsheets, Word or Google Docs for templates, Adobe Acrobat Reader, Preview, Xodo or GoodNotes for the fillable PDFs, and Google, Outlook or Apple Calendar for the calendar plan.

Can I get a refund?

Because it is a digital download, kits are not refundable once downloaded. We always refund a duplicate charge or a failed delivery, and if a file is corrupted and we cannot fix it within 3 working days. Full terms: bodhih.org/refunds.

Can my company buy this for a team?

Yes. Team and company licences, and workshops on this topic run by Bodhih Training, are available. Write to solutions@bodhih.com or call +91 99000 11601.
