How do I set up a purchasing process in a small or mid-size company?
Start with twelve months of spend to see where the money goes, sort categories by profit impact and supply risk, write a short policy with an approval matrix, then run every purchase through requisition, approval, quotes, purchase order, receipt, three-way match and payment. The Purchasing and Vendor Management System from Bodhih Training gives you a file for each step.

You already feel the problem. Here is what it is costing you.
Nobody owns purchasing
Each department buys from the supplier it likes, at the price it last paid. Prices drift up year after year, and nobody has asked another supplier for a quote in a long time.
The line stops because one supplier is late
A critical item comes from a single source with no contract, no scorecard and no second option. When that supplier slips, your production or service slips with it.
Invoices paid on trust
Orders are placed by phone, invoices arrive with prices nobody agreed, and someone pays them because they look about right. Duplicates and old prices get through.
A bank-detail change by email
A supplier's email asks you to pay a new account. The FBI's Internet Crime Complaint Center recorded 21,442 business email compromise complaints in 2024. A two-minute call-back control stops most of these, but only if it is written down and followed.
Contracts nobody can find
Terms live in old emails. A rate card renews automatically, a surcharge has no cap, and the notice date passes before anyone notices.
Savings that finance does not believe
Buyers report numbers built on generous baselines, and avoided price rises are added to real savings. Leadership stops trusting the report, and purchasing loses its voice.
Picture the next few weeks with the kit open beside you.
Picture the first afternoon. You paste a year of supplier payments into the Spend Log and open Spend by Category. Within the hour the Pareto shows the four categories that carry most of your money, the share bought without a PO, and the single-source items you had been quietly worrying about.
Now it is week four. As you send the same RFQ to four suppliers at the same minute, the criteria, weights and anchors are already written on page 1 of the evaluation scorecard. When the bids arrive, the RFQ Evaluation sheet calculates the price score, the TCO calculator shows what the cheapest quote really costs, and the award summary fits on one page your managing director can approve.
Imagine the first quarterly review. The supplier received the scorecard four days earlier, so there are no surprises. Ten minutes on the numbers, forty on what both sides will change next quarter, and the band decision goes straight onto the Scorecards sheet.
And then the monthly report. Someone asks what purchasing actually saved. You open the Dashboard: validated savings, unvalidated savings and cost avoidance on separate lines, the share of spend without a PO by department, contracts nearing their notice dates. Whether you start with the e-book tonight or the Spend Log tomorrow morning, the next category starts from everything this one taught you.

The most common sourcing mistake is to read the bids first and construct the reasons afterwards. The Supplier Evaluation Scorecard prevents it. Page 1 is completed before bids open: the criteria, their weights, and anchors for scores of 1, 3 and 5 that describe observable evidence. Quality is scored on samples, certificates and a site visit; delivery on lead time against your need; service on response and data shared; risk on references, financial standing and continuity. Price is not judged at all: the RFQ Evaluation sheet calculates a price score as the lowest quote divided by this quote, times five, so the cheapest bid scores five and a bid ten percent dearer scores about 4.5. Weights come from the Settings sheet. Harbourline used price 35 percent, quality 25, delivery and lead time 15, service and flexibility 10, risk and compliance 15. The sheet calculates the weighted score and the rank.

The Purchasing and Vendor Management System: FAQs
Read the free guideAlready bought? Resend my linkWhat are the steps in the purchasing process?
A sound process runs from requisition to approval, quotes or a tender where the value needs one, a purchase order, receipt of the goods or service, a three-way match of PO, receipt and invoice, and then payment. The kit gives each step a chapter and a file, and the workbook tracks every order from requisition to payment due.
What is a three-way match?
It is a check that the purchase order, the goods received record and the invoice agree on item, quantity and price before anyone pays. Small differences within an agreed tolerance pass; anything else becomes a query to the supplier. The Requisitions and POs sheet flags Match or Query automatically using the tolerance on Settings.
What is the Kraljic matrix and how do I use it?
Peter Kraljic suggested sorting purchases by how much they matter to profit and how risky the supply is. The four boxes are bought differently: compete for high-spend, easy items; partner for critical ones; secure supply for small but hard-to-get items; and simplify routine buying. The Kraljic sheet places your categories and the decision card says what to do in each.
How do I evaluate suppliers fairly?
Write the criteria, weights and score anchors before you open any bid, send the same RFQ to every bidder at the same time, and share every clarification with all of them. Calculate the price score rather than judging it, and use total cost of ownership to decide between close bids.
How do I stop invoice fraud from bank detail changes?
Never change bank details on the strength of an email or a letter. Call the supplier on a number you already hold, confirm the change with their finance contact, and have a second person approve the update. The onboarding checklist and message 35 in the library cover this.
Can we use AI in purchasing?
AI can help classify spend, draft RFQs and anchors, summarise contracts and propose invoice matches. A person should check the output, approve every exception and make every award, suspension, termination and bank-detail decision. The prompt pack has 30 prompts, each with what to check before you use the result.
Is this legal, tax or contract advice?
No. The kit is educational and teaches good practice. Payment rules for small suppliers, tax checks, anti-bribery law and contract terms differ by country, so check your finance team, auditor, company policy and local law. The country notes are dated October 2026 so you know when to recheck them.
How do I measure my own starting point?
AssessAll offers assessments that match this kit: Procurement and Vendor Management Judgment, the Commercial Terms and Contract Reading Assessment, and Negotiation Fundamentals: Concessions, Trades and the Walk-Away. Take one before you start and again after a quarter. They are separate products and not included in the kit.
How do I turn this into a development plan for my team?
Use the 30/60/90 day plan on the Start Here map as the frame, pick the skills each person needs most, such as supplier evaluation or negotiation, and set one practice task per month from the kit. Jobulary can help you turn that into a structured development plan.
Does it work in my country and currency?
Yes. Type your currency, approval limits, tolerances and scorecard weights on the Settings sheet and every formula follows. The country notes cover India, the UK, the EU, the US, the Gulf states, Singapore, Australia, the Philippines, Kenya, Nigeria and South Africa.
How much does The Purchasing and Vendor Management System cost?
₹999 including 18% GST for buyers in India, or $29 for buyers outside India. One-time payment, no subscription, with an automatic invoice.
How do I get the files after paying?
Instantly. Your download page opens the moment payment succeeds, and a permanent download link is emailed to you. Download each file separately or everything in one ZIP.
What software do I need?
Any of the usual tools: Excel or Google Sheets for spreadsheets, Word or Google Docs for templates, Adobe Acrobat Reader, Preview, Xodo or GoodNotes for the fillable PDFs, and Google, Outlook or Apple Calendar for the calendar plan.
Can I get a refund?
Because it is a digital download, kits are not refundable once downloaded. We always refund a duplicate charge or a failed delivery, and if a file is corrupted and we cannot fix it within 3 working days. Full terms: bodhih.org/refunds.
Can my company buy this for a team?
Yes. Team and company licences, and workshops on this topic run by Bodhih Training, are available. Write to solutions@bodhih.com or call +91 99000 11601.
