Quick answer

How do you write an annual marketing plan and budget that gets approved?

Start from last year's real numbers by channel, work back from the company's revenue goal to the leads marketing must find, choose channels by the job they do, build the budget from activities rather than a percentage, show three forecast scenarios with every assumption stated, and present four decisions rather than a number. The Annual Marketing Plan and Budget System from Bodhih Training gives you a file for each step.

Sound familiar?

You already feel the problem. Here is what it is costing you.

The plan is a wish list and leadership can tell

It starts from activities the team wants to do, so nobody can judge any single line. Leadership judges the total instead, cuts it, and never says which activities should go.

Nobody agrees what a lead is

Marketing counts one thing, sales counts another, and the CRM's lead-source field is half empty. Every monthly argument about results is really an argument about definitions that were never written down.

One forecast, one argument

A single confident number invites the question 'is it right?' and a 20 percent cut 'to be safe'. Without scenarios on the page, you cannot say what the cut removes or what revenue goes with it.

Approved in November, forgotten by March

The plan is a set of decisions made with November's information. Without a monthly review and a quarter re-plan, it stops being true and nobody notices until the numbers are off in June.

Benchmarks used as targets

A percentage-of-revenue figure from a large-company survey becomes the budget, even though it counts different things and cannot say whether the plan can find the leads the business needs.

Now imagine this

Picture the next few weeks with the kit open beside you.

Picture the week after your managing director gives you next year's revenue target. Instead of opening a blank slide, you open the Settings sheet of the workbook and type six numbers: the target, existing-customer revenue, the share marketing must source, first-year value and two conversion rates. The leads-needed figure appears, and for the first time the whole plan has a number it must add up to.

Two weeks on, the Situation Review sheet shows last year's cost per customer by channel, the interview notes have given you the customer's own words for the problem, and the SWOT has evidence beside every point. As you score channels on the decision sheet by the job each one does, the Channel Plan totals the expected leads against the number you need, and the gap is on the page rather than rounded away.

Now imagine the approval meeting. The document went out five working days early with three things to read. The three scenarios are on page nine, with every rate in words. When someone asks for a 20 percent cut, you open script 14, show the conservative scenario, name what goes and what revenue goes with it, and ask for the one line you need protected. The meeting ends with four decisions, confirmed by email the same day.

Then it is the first Tuesday of February. The Dashboard is on the screen, the monthly review takes 45 minutes, one insight goes in the log, one budget move is agreed with a stop rule, and the one-page update to leadership is sent before lunch. Whether you begin with the e-book tonight or the Start Here map tomorrow morning, the plan that lives all year starts from the same six numbers.

Outcomes

When you have worked through it, you will be able to…

Every outcome is practised with a worked example and a tool, not just described.

  • Turn a revenue target into the number of leads marketing must find, with every rate stated and sourced
  • Run a situation review that kills pet activities with evidence and finds the channel you were underfunding
  • Describe each segment by its job to be done, its trigger and where it looks, and say plainly who you are not for
  • Choose channels by the job they do and the mode they run in, and put every campaign on a calendar with a brief and a stop rule
  • Build a zero-based budget from activities, decide the brand share on purpose and phase it by month for finance
  • Present three forecast scenarios, a sensitivity view and a break-even, and answer 'can you cut 20 percent?' in five minutes
  • Run a 45-minute monthly review that produces one insight and one decision, and a quarter re-plan that moves budget with stop rules
  • Report attributed, estimated and reported measures honestly, and use AI for drafting and stress tests with a human review rule
Measure it

Know your starting point. Prove your progress.

People who measure before and after improve faster and can show it. AssessAll, our sister assessment platform, has AI-graded assessments that pair with this kit. Take one now, work through the kit, then re-take it.

A taste of Chapter 2

The most useful two hours of Meera's planning cycle happened at a whiteboard with Dev Patel, who runs sales. They did not talk about marketing. They talked about arithmetic. Revenue target: 6.0 million. Revenue existing customers would produce with normal account management: 4.7 million. So new revenue needed: 1.3 million. Share from marketing-sourced leads rather than outbound, partners and referrals: 55 percent last year, agreed at 60, so marketing must source 780,000. Average first-year value of a new customer: 18,000. So 44 new customers. Win rate last year 22 percent, lifted to 25 with new case studies: 176 opportunities. Lead-to-opportunity rate set at 20 percent because volume was going up: 880 accepted leads. That is the whole plan in one chain. Everything after it is about finding 880 leads sales will accept, at a cost the company can afford.

Questions buyers ask

The Annual Marketing Plan and Budget System: FAQs

Read the free guideAlready bought? Resend my link

How do I write an annual marketing plan?

Start with a situation review of last year's numbers by channel and what customers said. Work back from the company's revenue goal to the leads marketing must find. Define segments by the job to be done, write a one-page positioning, choose channels by the job they do, build the budget from activities, forecast three scenarios, and present the plan as decisions. The kit gives each step a chapter, a form or a sheet.

What percentage of revenue should a marketing budget be?

Gartner's CMO Spend Survey put marketing budgets at 7.7 percent of company revenue in 2025 and 7.8 percent in 2026, mostly at large companies in North America, the UK and Europe. The kit treats such figures as a sense check only: it builds the budget from the activities needed to find the leads the business needs, then compares the total with the benchmark.

How much should go to brand building versus activation?

Binet and Field's analysis of IPA cases suggested around 60 percent brand to 40 percent activation for long-term growth, but the right share for a small company depends on how many leads it must find this year and whether its content already does both jobs. The kit has you choose a share on the Settings sheet, measure it on the Dashboard and discuss it openly rather than inherit whatever is left over.

How do I get my marketing budget approved by leadership?

Send the document early with three things to read, show the logic chain from revenue to leads, present three scenarios so the cut conversation is already answered, and ask for four decisions rather than a number. The message library includes the opening words, replies to 'can you prove the ROI?' and 'can you cut 20 percent?', and the same-day follow-up.

Is the workbook usable in my currency and fiscal year?

Yes. The Settings sheet holds the currency symbol, fiscal year start, revenue target, cost rates and thresholds, and every other sheet references it. Nothing is hard-coded to a country. It works in Excel, Google Sheets and LibreOffice without macros or add-ins.

Does the kit cover marketing law and consent rules?

It teaches the principle (check your privacy and anti-spam law before email, SMS, calls or retargeting) and keeps specifics in a cheat sheet dated October 2026 covering India, the UK, the US, the GCC, Singapore and Southeast Asia, Australia and three African markets, with festive and fiscal seasons. It is planning practice, not legal advice: confirm with your adviser.

How should a small company measure marketing when attribution is incomplete?

Report three kinds of measure and label them: attributed cost per lead and cost per customer for activation channels, estimated marketing-sourced revenue as an agreed convention, and reported brand measures such as branded search volume and a twice-yearly awareness survey. Run an incrementality test where volumes allow and say so when they do not.

Where does AI fit in marketing planning?

It helps with research synthesis, first drafts, forecast stress tests, candidate insights from monthly data and practice for hard conversations. It must not decide a number, a budget move or a published claim alone. The 30-prompt pack says what to paste in and what to check for every prompt, and the operating rhythm template includes the human review rule.

Can I measure my own starting point before I begin?

Yes. The AssessAll assessments matched to this kit are Strategic Thinking and Business Judgment, Budget and Resource Allocation Reasoning, and Data-Informed Leadership. Take one before you open the workbook and again after your first full planning cycle.

How do I turn what I learn into a development plan?

Jobulary builds a development plan around the skills a role needs, so you can map the planning, budgeting and measurement skills in this kit to your own next step or to a team member's. The Start Here map links to how a Jobulary development plan works.

What is the refund policy?

Digital kits are non-refundable once downloaded, except for corrupted files not fixed within 3 working days, duplicate charges or failed delivery. Write to solutions@bodhih.com and we will put it right.

How much does The Annual Marketing Plan and Budget System cost?

₹1,299 including 18% GST for buyers in India, or $34 for buyers outside India. One-time payment, no subscription, with an automatic invoice.

How do I get the files after paying?

Instantly. Your download page opens the moment payment succeeds, and a permanent download link is emailed to you. Download each file separately or everything in one ZIP.

What software do I need?

Any of the usual tools: Excel or Google Sheets for spreadsheets, Word or Google Docs for templates, Adobe Acrobat Reader, Preview, Xodo or GoodNotes for the fillable PDFs, and Google, Outlook or Apple Calendar for the calendar plan.

Can I get a refund?

Because it is a digital download, kits are not refundable once downloaded. We always refund a duplicate charge or a failed delivery, and if a file is corrupted and we cannot fix it within 3 working days. Full terms: bodhih.org/refunds.

Can my company buy this for a team?
