How do you build and manage a company budget?
Set the owner's target and guardrails, sign the assumptions, build every line from its driver (units, headcount, prices) phased by month, challenge each department in a 45-minute review, consolidate with a cash view and scenarios, approve on a short pack, then compare actuals monthly with flagged variances and three-sentence commentary, reforecasting each quarter. The Annual Budget and Variance Kit from Bodhih Training gives you a file for every step.

You already feel the problem. Here is what it is costing you.
Last year plus three percent
Every line moves by the same percentage, nobody knows what drives the cost, and when fuel or supplier prices move there is nothing to say except 'it went up'. The kit builds every line as driver times rate, with a basis and an owner, so the variance later has a cause.
The revenue number came from a lunch
The owner's ambition is typed in as the budget, departments build to it, and by March the plan is fiction. The kit separates the target from the build: run-rate, committed pipeline, price, and the gap carried as a named scenario.
Flat budgets, lumpy actuals
Insurance, rent quarters and the trade show divided by twelve produce a variance every month that means nothing. The workbook phases every cost line by its real pattern, so the flags that remain are worth a sentence.
Commentary that restates the number
'Marketing is 12% under budget' is not an explanation. The commentary sheet, the decision card and the message library turn every flag into three sentences: what happened, why, what next.
Nobody will tell the owner the forecast
The budget gets quietly edited, the yardstick disappears, and the lessons go with it. The Reforecast sheet keeps the budget fixed, adjusts the remaining months with a basis, and the decision form records what was switched on.
Picture the next few weeks with the kit open beside you.
Picture the first Monday of the budget cycle. Instead of opening last year's seventeen-tab file, you open the Start Here map and the sign-off form, and by the end of the kick-off meeting the owner's growth target, margin floor, headcount ceiling and cash floor are written on page 2 with a signature. The assumptions workshop on Tuesday fills page 1: eighteen drivers, each with a basis, an owner and a confidence rating. You type them into the Drivers sheet and the revenue prices link to them.
Three weeks later the department templates come back. As you open each one, the Costs sheet shows every line phased by its rule, the Requests sheet holds the new spending with a business case, and the review form is already on your desk with the questions you will ask. Forty-five minutes per department, script 7 to open and script 13 to close each line, and message 15 the same afternoon with what was agreed.
Imagine consolidation day: you paste the rows, the P&L Budget fills in, and the Dashboard shows gross margin, EBITDA, the growth gap against the target and the number of low-confidence drivers. The Scenarios sheet puts a downside and an upside beside the plan with the actions for each. The pack goes to the owner in ten pages with the three decisions in the first paragraph.
Now picture the fifth working day of a month in the year. You type the actuals, raise the months loaded, and the Variance sheet flags five lines. Message 22 goes to the department heads with a commentary sheet each. By the monthly meeting every flag has a cause and an action, the one-page report is ready, and when the owner asks where the year will land, the Reforecast sheet already has the answer and the basis for it.

"Fuel is nine percent over budget." That sentence, which appeared in Harbourline's old packs every month, is not a commentary. It is the number again, in words. What the owner could not see was why, whether it would continue, and what anyone was doing about it.
A commentary has three sentences. What happened, with the number. Why: the cause, not a restatement. What next: the action, the owner, the date, and whether the full year changes. "Fuel is nine percent over on price; mileage is on plan. Diesel averaged 1.61 a litre against 1.48 budgeted. We have moved two routes to the larger truck from May, which should recover about half; full-year forecast up 15,000." That is a commentary, and the owner can act on it.

| Revenue | The owner's growth figure, applied to everything | Run-rate, committed pipeline and price, with the upside carried as a scenario |
| Department input | A blank spreadsheet and a deadline | A standalone template with phasing rules, a Requests sheet, written instructions and a review form |
| Variance reporting | Budget, actual, difference, no explanation | Flags on both thresholds, a cause per line, three-sentence commentary and a one-page pack |
| Mid-year changes | The budget is edited quietly | Budget fixed as the yardstick, forecast adjusted with a basis, decisions recorded on a form |
| Country and currency | US-only assumptions and hard-coded rates | Settings sheet for currency, fiscal year, on-costs and thresholds, with dated country notes |

The Annual Budget and Variance Kit: FAQs
Read the free guideAlready bought? Resend my linkHow do I build a company budget from scratch?
Start with the owner's target and guardrails, then write down every assumption the budget depends on with a basis and an owner. Build revenue from run-rate, committed pipeline and price, headcount by role and month, costs from their drivers phased by month, and capex with its depreciation. Consolidate, check the ratios, add a cash view and two scenarios, and approve on a short pack. The kit's Start Here map and workbook walk you through each step.
What is driver-based budgeting?
A way of building each budget line as a quantity times a rate (units times price, FTE times cost per role, deliveries times cost per delivery) instead of typing a total. It makes the build easier to challenge and the variance easier to explain, because you can see whether volume or price moved. The Drivers sheet and the driver cheat sheet in the kit show the driver for 22 common lines.
How do I explain a budget variance?
In three sentences: what happened with the number, why (the cause: volume, price, mix, timing, one-off, efficiency or budget error), and what next (the action, its owner, the date and whether the full year changes). The Variance Commentary Sheet, the decision card and the message library give you the structure and the words.
What is a flexible budget and when do I use it?
A flexible (flexed) budget is the original budget recalculated at the actual level of activity, with fixed costs held fixed and variable costs scaled with units. Use it whenever volume moved, so that a margin problem is not hidden by a volume gain. The decision card has the one-line formula and the prompt pack does the arithmetic from your unit numbers.
Does the workbook work in my currency and fiscal year?
Yes. The Settings sheet holds your currency label, fiscal year start date, on-costs rate, thresholds, department names and seasonal weights, and every other sheet references it. Nothing is hard-coded to a country. The dated country notes sheet lists what to check for ten countries, and says where to confirm rates with your accountant.
Is this accounting, tax or legal advice?
No. The kit is educational: it teaches a method and gives you tools. Depreciation policy, what you may capitalise, employer on-costs, VAT or GST and filing dates differ by country and company, and the kit says 'check your accountant, auditor and local law' wherever it matters. Country specifics sit in one dated cheat sheet so you know when to recheck them.
How is this different from a free budget template?
A free template is usually a blank grid with no method, US-only assumptions and no instructions. This kit teaches the whole cycle in an e-book, ships a workbook with a Settings sheet, a drivers register, phasing rules, flagged variances, a reforecast and scenarios, and adds the forms, scripts, policy, calendar and worked example you need to run the job with other people.
How do I measure my starting point before I begin?
Two AssessAll assessments pair well with this kit: Budget & Resource Allocation Reasoning tests how you allocate finite money and people, and Estimation & Forecast Calibration tests how well calibrated your estimates are. Four Quarters: Financial Judgement for Managers Who Are Not in Finance suits the department heads you will be reviewing. They are separate products, linked from the Start Here map.
Can I turn this into a development plan for myself or my budget holders?
Yes. Once you know where the gaps are (building from drivers, reading a variance, writing commentary), a Jobulary development plan turns them into a sequence of practice with the kit's tools: one review meeting, one close, one reforecast. See how a Jobulary development plan works at jobulary.com.
Can I use AI tools with this kit?
Yes, with rules. The AI prompt pack has 28 tool-agnostic prompts for drafting commentary, stress-testing assumptions, spotting anomalies and preparing for board questions. The e-book's AI chapter sets four rules: numbers come from the workbook, causes are agreed with line owners, actions have a human owner and date, and no company data goes into unapproved tools.
How much does The Annual Budget and Variance Kit cost?
₹999 including 18% GST for buyers in India, or $29 for buyers outside India. One-time payment, no subscription, with an automatic invoice.
How do I get the files after paying?
Instantly. Your download page opens the moment payment succeeds, and a permanent download link is emailed to you. Download each file separately or everything in one ZIP.
What software do I need?
Any of the usual tools: Excel or Google Sheets for spreadsheets, Word or Google Docs for templates, Adobe Acrobat Reader, Preview, Xodo or GoodNotes for the fillable PDFs, and Google, Outlook or Apple Calendar for the calendar plan.
Can I get a refund?
Because it is a digital download, kits are not refundable once downloaded. We always refund a duplicate charge or a failed delivery, and if a file is corrupted and we cannot fix it within 3 working days. Full terms: bodhih.org/refunds.
Can my company buy this for a team?
Yes. Team and company licences, and workshops on this topic run by Bodhih Training, are available. Write to solutions@bodhih.com or call +91 99000 11601.
