A taste of Chapter 1

From around 2012, a wave of well-known employers moved away from the classic annual appraisal. A Wharton Knowledge article in September 2016 named Adobe, Kelly Services, GE, Deloitte and PwC among firms that had ended annual reviews, often replacing them with regular conversations, at minimum quarterly. In Harvard Business Review in October 2016, Peter Cappelli and Anna Tavis reported that more than a third of US companies had abandoned traditional appraisals. The label that stuck is continuous performance management: frequent check-ins, goals that can change during the year and feedback close to the work, with a lighter annual summary. It is a sensible direction. It is also easy to misread. Some firms dropped ratings, found they still had to decide pay, and ended up with hidden ratings that nobody could see or challenge. The lesson is not "annual bad, continuous good". It is: be clear about purpose, gather evidence all year, and make the year-end moment a summary of conversations that already happened, not a surprise.

What are the steps in a performance review cycle?

Design the cycle, set goals with check-ins, launch and train managers, collect self and peer input, write the manager review, calibrate across managers, check fairness by group, hold the conversation with a separate pay decision, then follow through with development, appeals and a retrospective. Should we use ratings or drop them?

If pay or promotion depends on performance, you will rate people either way; a visible, defined rating is easier to explain and challenge than a hidden one. Chapter 2 sets out when no-rating designs work and how to define a scale where the middle level is a good rating.

How do I run a calibration meeting without forced ranking?

Send a pre-read with the distribution by team and manager, ask managers to prepare evidence, and facilitate a 90-minute meeting where every change needs a written reason judged against the scale definitions. How can we reduce bias in performance reviews?
