A taste of Chapter 6

Progress is arithmetic: how far the measure has moved from baseline towards target. The workbook calculates it. Confidence is judgement: on a scale of 1 to 10, how sure are you that we will hit the target by the end of the cycle? The thresholds live on the Settings sheet. As shipped, 7 and above shows as on track, 4 to 6 as at risk, and 3 or below as off track. Confidence is the early warning. Progress tells you what has happened; confidence tells you what the owner thinks is about to happen. A key result at 20% progress and confidence 8 in week three is fine. A key result at 60% progress and confidence 4 in week nine needs attention today. And a falling confidence score is the most valuable signal of all, which means the worst thing you can do is punish it.

What is the difference between OKRs, KPIs and SMART goals?

KPIs are numbers you watch to know normal work is healthy. OKRs are a small set of objectives and measurable key results for things you want to change this quarter. SMART is a wording test for any single commitment. The kit uses all three in layers and includes a decision card for choosing between them.

How many OKRs should one team have?

Three to five objectives with two to four key results each, and no more than twelve key results in total. For a first cycle the kit suggests three objectives. The Dashboard in the workbook warns you when you go over the limits set on the Settings sheet.

How do I write a good key result?

Give it a measure, a baseline, a target and a date, and make it an outcome that others would notice, not a task you complete. Chapter 3 teaches a four-pass drafting method, the Key Result Quality Checker scores your wording against eight questions, and the Goal Library offers 120 examples to adapt.

Does this work for support, retail, healthcare or shift teams?

Yes. Chapter 10 covers frontline, service and support teams, where most work is business as usual: lean on health metrics, run one or two objectives, use a physical board and check in at an existing huddle. The sample data and worked example are from a customer support team.

Do I need OKR software?

No. The workbook opens in Excel, Google Sheets or LibreOffice and needs no macros or add-ins. If your team already uses Trello, Asana, Notion, Planner or Jira, the CSV file imports the cycle's 34 tasks.

Should OKR scores be used in performance reviews?

The kit recommends using goal results as one piece of evidence within a wider, fair review, and keeping stretch scores out of ratings. How goals connect to ratings or pay depends on your organisation's policy and local employment law, so check with your HR team. The kit is educational and is not legal or HR advice.

How can I measure my starting point as a manager?
