How do you measure training effectiveness?
By Bodhih Training Solutions, Bengaluru · UpdatedThe short answer
Measure training effectiveness by comparing skill before and after, not by attendance or satisfaction alone. Use the four Kirkpatrick levels: reaction, learning, behaviour and results. In practice: set a baseline with a diagnostic, train against the competency, assess real work, then repeat the same diagnostic about 90 days later and link the movement to business measures. Report small changes honestly; Bodhih treats movement under 8 points on a 0–100 scale as “held steady”.
What are the Kirkpatrick levels?
The Kirkpatrick model is a widely used framework for evaluating training. Each level answers a different question and needs different evidence.
| Level | Question | Typical evidence |
|---|---|---|
| 1. Reaction | Did learners find it relevant and engaging? | Feedback form, completion |
| 2. Learning | Did knowledge or skill increase? | Pre/post assessment, exam, graded work |
| 3. Behaviour | Are people doing the work differently? | Re-measure at 90 days, manager observation, work samples |
| 4. Results | Did business outcomes change? | KPIs the business already tracks |
What is a practical method for measuring effectiveness?
This sequence produces evidence at Levels 2 and 3 for every learner, and gives you a basis for Level 4.
- Name the competency the training should change, and how you will score it
- Run a diagnostic before training to set each person’s baseline
- Train against that competency, with practice on the learner’s own work
- Assess the work, ideally reviewed by a person against a rubric
- Repeat the same diagnostic about 90 days later
- Report movement per person and team, treating small changes as no change
- Compare with business measures for the same group over the same period
Why re-measure at 90 days?
A test straight after training shows what people can recall. A re-measure about three months later shows what they kept and use. That gap is where most training effect is lost, so it is the more honest measure of behaviour change.
How should you report small changes?
Any score varies a little between attempts. Reporting every small rise as improvement overstates the effect. Bodhih reports movement below 8 points on its 0–100 competency scale as “held steady”, and states movement, not attendance, on its credentials. Set a threshold like this before you look at the data.
What tools help measure training effectiveness?
You need a consistent assessment, a place to store scores and a report that shows movement. AssessAll (assessall.com), a Bodhih sister company, offers 250+ assessments for pre/post measurement. The Bodhih LMS includes a competency-movement report, and the Bodhih Competency Spine of 32 competencies is published openly at /competency-framework under CC BY 4.0.

Questions people ask next
Is a feedback form enough to measure training effectiveness?
No. A feedback form measures reaction, Kirkpatrick Level 1. Learners can enjoy a session without learning or changing anything. Use it, but add a skill assessment before and after, and a re-measure some weeks later.
What is a pre and post assessment?
It is the same or an equivalent assessment given before and after training. The difference between the two scores shows how much each learner moved. Without the pre-assessment, a good post score could simply reflect what people already knew.
How long after training should you measure behaviour?
Around 90 days is a common, practical choice. It is long enough for the novelty to wear off and short enough to link any change to the training rather than to other events. Bodhih re-runs its diagnostics at 90 days for this reason.
Can you measure Kirkpatrick Level 4 for soft-skills training?
Often only partly. Business results have many causes. Choose a few measures the business already tracks, compare trained and untrained groups where you can, and be clear about what the data can and cannot show.
What is the 8-point “held steady” rule?
Bodhih reports a change of less than 8 points on its 0–100 competency scale as “held steady” rather than improvement. It prevents normal variation between attempts being presented as a training effect, and keeps reported results honest.
What is a competency framework and why does it help?
A competency framework defines the skills that matter and how to score them. Measuring against one makes before-and-after scores comparable across people and programmes. Bodhih’s spine of 32 competencies is published openly under CC BY 4.0.
How is training effectiveness different from training ROI?
Effectiveness asks whether the training changed skill and behaviour. ROI goes further and compares the monetary value of the results with the full cost. You need good effectiveness data first, otherwise an ROI figure has nothing solid underneath it.
