You already feel the problem. Here is what it is costing you.
Staffed for the quiet hours, short in the busy ones
A rota copied from last year puts people where customers used to be. The quiet mornings feel calm, the Saturday afternoons lose sales you never see, because a customer who walks out leaves no record at the till.
A labour budget that only says no
When the budget is one number from head office, every rota becomes a fight over hours. Without hours by day and the peak hour worked out, the easy cut is usually the wrong one.
Targets nobody believes
A weekly figure divided by seven makes every Saturday look brilliant and every Tuesday look like failure. The team stops listening, and the huddle turns into a lecture.
Absence, swaps and lateness handled differently every time
Without one way of doing it, the same lateness gets a joke one week and a telling-off the next. Trust goes quickly, and good part-timers leave.
Picture the next few weeks with the kit open beside you.
Picture next Wednesday afternoon. You open the Rota and Daily Sales Workbook, look at the Staffing Guide, and build next fortnight's rota from the busiest hour outwards. Rota Check turns one hour red; you move a shift edge and it turns white. Rota Summary shows the planned labour % against your budget. You publish on time, with the message already written.
Now imagine the next morning at ten to nine. You run a huddle that takes nine minutes: yesterday's numbers, today's target split by hour, one focus, who is where, and one specific thank-you. At noon you glance at the hourly tracker and know whether to change the floor plan, not whether to panic.
As the weeks go by, you fill one row at every close and read the Weekly Review with your team on Monday. Coaching happens in two-minute loops, absence is handled the same way for everyone, and the peak day plan is ready three weeks before the sale.
Whether you start with the hourly pattern tonight or the huddle board tomorrow morning, the kit gives you a file for each step, so the method grows one week and one habit at a time.

Footfall alone does not tell you how many staff you need. You need a service ratio: how many customers one person can look after well in an hour in your store. A fashion store with a fitting room might be 15 to 25. A convenience store where most customers know what they want might be 40 or more on the floor, with the till as the real limit. An electronics store with long demonstrations might be under 10. There is no universal number; start from your best-run hours, the ones where the team was busy but nobody waited, and divide that hour's footfall by the people on the floor. Then set a minimum: the fewest people you will ever have on the floor in an open hour, for safety, security and basic service. Two is common in a small store. Your own risk assessment decides. Staff needed in any hour is the larger of the two: the minimum, or footfall divided by the service ratio, rounded up.

Made for you if…
- Independent shop owners in fashion, grocery and convenience, pharmacy front-of-store, electronics, homeware, books, gifts and specialty food
- Store managers and assistant managers who build the rota and own the daily numbers
- Franchisees running one to ten units
- Multi-site and area managers who want every store reading the same numbers
- Small franchisors setting a rota and huddle standard for their network
- Supervisors stepping up to lead huddles and coach on the floor
Probably not for you if…
- Large chains that already run a full workforce management system and planning team (the method still applies, the tools will be familiar)
- Anyone looking for a promise of higher sales: the kit gives you methods and tools, not forecasts
- Warehouse or back-of-house operations planning (see The Inventory and Warehouse Control Kit)

The Retail Staff Rota and Daily Sales Kit: FAQs
Read the free guideAlready bought? Resend my linkCan I use this with my staff?
Yes. Within your own business you can use the workbook, forms, posters and templates with your managers and team under the personal licence: that is what they are for. For use across a company, a franchise network or several sites, ask about company and multi-site licences at solutions@bodhih.com.
Does it work in my country?
The method works in any store in any country, and the workbooks use any currency and tax rate you type on Settings. Working-time, break, scheduling-notice and minimum-wage rules differ by country and city, so the kit keeps specifics in one sheet dated October 2026 that names rules and sources for the UK, EU, US federal law, New York City, Oregon, Ontario, Australia, India, the UAE, Singapore and the Philippines. Laws still need checking locally with your adviser.
How many staff does my shop need per hour?
Take your average footfall for that hour and weekday, divide by your service ratio (how many customers one person can serve well in an hour in your store) and round up, then never go below your minimum cover. The Staffing Guide sheet does this for every open hour of the week.
How do I calculate sales per labour hour and labour %?
Sales per labour hour is net sales divided by paid staff hours. Labour % is paid hours times your average hourly cost including on-costs, divided by net sales. Read them next to conversion: a rising sales per labour hour with falling conversion can mean the floor was short.
Do I need a scheduling app?
No. The workbook runs the whole method in Excel or Google Sheets. If you later move to a scheduling or workforce management app, the method carries over: peaks first, published on time, every change logged.
Does the kit promise higher sales?
No. It gives you methods and tools to put hours where customers are, run each day and read the numbers honestly. Results depend on your store, your market and many things outside anyone's control. The worked example is a fictional composite that illustrates the method.
Is this legal or HR advice?
No. It is educational management guidance. The policy and incentive sheets are discussion drafts for your HR adviser or employment lawyer, and franchise agreement questions belong with a franchise lawyer.
How can I measure my starting point?
If you want to measure your starting point, AssessAll offers related assessments sold separately: the Workforce Planning and Scheduling Assessment for Contact Centre and Service Operations Teams, Retail Counter Selling - Situational Judgement, and Data Interpretation: Tables and Charts. They suit managers and supervisors who build rotas, sell on the floor and read the daily numbers.
How do I turn this into a development plan for my supervisors?
Use the skills matrix and the one-to-one form for the store, and to make a supervisor's own growth plan stick, read Jobulary's guide to a development plan that survives week six, which shows how to keep a plan alive after the first enthusiasm fades.
I run a franchise. Does it fit?
Yes. Franchisees can run each unit with the workbook, and a franchisor can adopt the huddle agenda, KPI card and rota standard across the network under a company licence. Franchise agreements, disclosure and territory questions are for a franchise lawyer.
How much does The Retail Staff Rota and Daily Sales Kit cost?
₹999 including 18% GST for buyers in India, or $29 for buyers outside India. One-time payment, no subscription, with an automatic invoice.
How do I get the files after paying?
Instantly. Your download page opens the moment payment succeeds, and a permanent download link is emailed to you. Download each file separately or everything in one ZIP.
What software do I need?
Any of the usual tools: Excel or Google Sheets for spreadsheets, Word or Google Docs for templates, Adobe Acrobat Reader, Preview, Xodo or GoodNotes for the fillable PDFs, and Google, Outlook or Apple Calendar for the calendar plan.
Can I get a refund?
Because it is a digital download, kits are not refundable once downloaded. We always refund a duplicate charge or a failed delivery, and if a file is corrupted and we cannot fix it within 3 working days. Full terms: bodhih.org/refunds.
Can my company buy this for a team?
Yes. Team and company licences, and workshops on this topic run by Bodhih Training, are available. Write to solutions@bodhih.com or call +91 99000 11601.
